A 3-hour session needs careful design to go deep without losing energy. We invested 6 hours of preparation to make sure the time together counted.
We built the retrospective agenda around five principles: a safe atmosphere, space for celebrating wins, balanced closure, dynamic flow, and not getting stuck in challenges.
We launched a pre-session survey to surface the topics most on participants' minds and prioritize what mattered most going into the session.
We spoke individually with team members to understand the context, sensitivities, and risks — so nothing came as a surprise during the session itself.
We aligned with the founders on the session's goals and success criteria, making sure our design matched what the team actually needed.

The session was structured into six sequential blocks, each building on the previous one — moving from reflection and acknowledgement to forward-looking focus.

In small groups, participants identified their main achievements. Then, together, the full team surfaced and celebrated the top wins of the year.
Collected what was hard. Worked through challenges in small groups: released what was outside the team's control, and drew concrete lessons from the rest.
Generated ideas for improvement and identified the focus areas that the team wants to prioritize in the year ahead.
Shared appreciation and wishes in a playful, energizing format — leaving the session on a high note.
